Ask a founder who owns their AI and they will name a model. That is the wrong noun. The model is rented, the weights are someone else’s, the endpoint can change under you on a Tuesday, and the data you sent to make it useful now lives in a building you will never visit.
AWS, Azure and Google Cloud account for about 63% of the market. That is not a market. That is a landlord with three faces.
Renting is fine until it isn’t
The trouble with tenancy is that it feels identical to ownership right up to the moment it doesn’t. Prices move. Terms change. A model is deprecated and the behaviour your product depended on quietly disappears. Your account gets flagged by a classifier and there is no human to call.
None of that is malice. It is simply what it means to build on ground you don’t hold the deed to.
You cannot build a sovereign company on rented cognition.
Sovereignty is a location, not a slogan
On-soil means the machine is yours, in a building you control, under the law you chose. Not “encrypted at rest with a third party”. Not “your data is never used for training, we promise”. Yours.
This matters most exactly where the stakes are highest — health records, legal files, defence, anything a regulator has ruled cannot leave the country. Public cloud is not slow there. It is forbidden. That is the market everyone building thin wrappers has agreed to ignore.
The test
Ask three questions of any AI you depend on. Where does the inference physically happen? Who could read the prompt if they wanted to? If the vendor disappeared tonight, what would still work in the morning?
If the honest answers are “somewhere”, “several people” and “nothing” — you are renting. That may be an acceptable trade. Just don’t call it yours.
What we did about it
GAIA runs on the owner’s own hardware. Every decision it makes is traced and auditable, because a system you cannot inspect is a system you are trusting on faith. We run our own company on it — no beta, no waiting list — which means every flaw lands on us before it lands on anyone else.
That is not a feature list. It is the only arrangement where the word sovereign means anything.
